Building a Business Case for Technology Change: Strategies That Win Approval

By Timothy C. Colwell, Executive Vice President at AOTMP
A diverse team gathered in a modern office for training in Technology Management Best Practices.

Securing funding for technology initiatives in today’s stringent business environment requires more than technical justification; it requires compelling storytelling rooted in tangible business outcomes and validated return on investment (ROI).

Best practice for building a winning business case includes translating complex technical advantages into clear business benefits such as increased revenue, cost reduction, headcount efficiencies, and process improvements. ROI calculations should be realistic and closely vetted with stakeholders to ensure credibility.

Engaging business leaders and ground-level staff alike is important to validate assumptions and capture savings opportunities that may not be visible from a purely IT perspective. Assigning dollar values to each advantage and aggregating them helps create a compelling financial narrative.

Be prepared for multi-layered approval processes that may extend to executive levels. Understanding that only the highest-impact projects are typically funded encourages strong prioritization. Legal and regulatory mandates can supersede ROI requirements, but must be clearly articulated within the proposal.

Building accountability mechanisms, such as ongoing tracking of ROI post-implementation and aligning performance bonuses with outcomes, reinforces project success. Fully appreciating the approval landscape and communicating proactively sets realistic expectations and increases the likelihood of project acceptance.

About Bearstone

Bearstone is a telecom vendor governance firm founded by Bill Henrichs, Former Head of Telecommunications at Simon Property Group. Managing telecom for a 200+ site portfolio, Bill saw what most CIOs learn: invoices routinely carry unauthorized charges — services billed after disconnect, rates outside contracted terms — that no one is validating line by line. He built Bearstone to close that gap.

Bearstone delivers BearGuard — a managed governance service that validates invoices against contracted terms, surfaces unauthorized charges and variance, and holds carriers accountable for correction. Where TEM platforms stop at reporting, BearGuard begins.

Headquartered in Noblesville, Indiana, Bearstone serves multi-site enterprises — retail, hospitality, and distribution — with 200+ locations or $2M+ in annual telecom spend.
