Despite massive investments in platforms, many technology management teams still live in spreadsheets. Shadow IT, inconsistent processes, and fragmented tool adoption create silos that make it nearly impossible to get a single, trustworthy view of technology inventory, spend, and performance. The result is reactive firefighting instead of proactive optimization.
Standardizing tools begins with cataloging what you already have. Most organizations find overlapping capabilities across TEM, ITFM, ITSM, CMDB, and SaaS management tools, as well as dozens of local spreadsheets. Mapping these to core workflows, such as order-to-activate, invoice-to-pay, and request-to-fulfill, reveals duplication and gaps. From there, leaders can define a target architecture that simplifies the stack while improving data quality and governance.
Process standardization is equally critical. Without consistent intake, approval, and validation steps, even the best tools produce unreliable data. Establishing clear roles and responsibilities, RACI charts, and documented workflows helps align technology, finance, and business stakeholders. Automation should then be layered on top of sound processes, not used as a patch for ambiguity.
Shadow IT is often a symptom of friction. When business units feel central IT is slow or inflexible, they turn to their own SaaS purchases and point solutions. Rather than simply cracking down, technology leaders should design governance that allows for controlled experimentation, with guidelines for security, data access, and lifecycle management. A well-run intake process for new tools can capture innovation while preventing chaos.
AI and agents can accelerate this standardization effort. When built on a curated, well-governed knowledge base, AI can help identify duplicate services, detect anomalies, and surface rationalization opportunities. However, AI is only as good as the underlying structure; it cannot fix fundamentally broken processes or non-existent governance. By tackling tool sprawl and process inconsistency, organizations create the foundation needed to unlock sustainable value from both their platforms and their people.
